We analysed Uniciencia's organic search landscape to understand how prospective students discover universities, academic programs and online education. 500 keywords across Colombia, Ecuador and Spain, read with one question on top: where demand already exists, where the institution is absent, and what would have to change on the site for one to lead to the other.

01The brief
Uniciencia is a higher-education institution with campuses in Bucaramanga, Bogotá and Tunja. Like most universities in the country, its organic presence was built around its own name: anyone who already knew it existed could find it. That is not, however, most of the people deciding where to study.
The brief was not to optimise a handful of words. It was to understand the search market surrounding the institution — university discovery, academic programs, online education — and translate it into concrete decisions: which pages should exist, what each one should say, and how the site would have to be organised so that a query finds its destination.
What had to be answered
Our role
SEO audit, keyword research across three markets, search intent analysis, competitive analysis, keyword-to-template mapping, on-page recommendations, and an information architecture proposal for the academic programs. Technical implementation stayed with the client and their platform.
02The data
Before recommending a single change to the site, there was a file to read. 500 rows of search demand around universities, degrees, postgraduate study and online education, across the three markets where the institution has — or could have — reach.

The first job, before any chart: set aside what is not a query. Seven rows of this export are truncations the planner returns when it groups variants — the largest of them all, at 33,100 searches, is literally "u ni". Counting them would have announced a third of demand nobody ever typed. They were set aside, not deleted: the full CSV lives in the repository and the raw count is still 102,060. Everything that follows uses the 493 real keywords. The four struck-through dimensions were not in the file, which is why this case draws no rankings and no market share: you cannot publish what you did not measure.
03The demand
The first reading of the file is not a list of opportunities. It is a shape — and the shape says something uncomfortable before it says anything encouraging.
Monthly search volume · demand identified, not Uniciencia traffic
A single keyword — "universitats online", the Catalan variant that dominates the Spanish market in this file — holds 49% of all measured demand. Behind it: 7 keywords between one and ten thousand searches, 39 between one hundred and one thousand, and 446 below one hundred. The median keyword in this file gets 10 searches a month. That is not a flaw in the file — it is the real shape of education demand, and it rules out any strategy that amounts to "rank for a few big words".
04Brand and discovery
Searching for "uniciencia" means the decision is made. An institution's organic growth does not live there — it lives earlier, with the person who knows what they want to study but not yet where.

The brand appears once in 493 keywords, at 90 searches a month. The groups above account for everything else. Put another way: for every search that names Uniciencia there are hundreds that describe what someone wants to study without naming anyone — and those are the ones a site can win.
05Online education
The clearest finding of the research: 191 of the 493 keywords are about studying online, virtually or at a distance, and they hold 58% of all measured demand. Each dot is one of them.
The axes explain why this group mattered so much. On the right, where the competition index passes 70, sit the queries someone is already paying for: "uni en linea" reaches 80 and its top bid $17.76. On the left, at index zero, is demand nobody is buying. Bid data exists for 121 of the 500 rows and reaches $51.56. That figure is the whole argument: when a click costs that in Ads, the page that earns it organically is not a saving — it is a structural advantage.
06The landscape
We benchmarked against institutions competing for the same organic demand — Los Libertadores, Universidad Cooperativa de Colombia and Iberoamericana among them — to understand where visibility was being lost. What this volume file allows us to publish is the following, and only the following:
17 keywords in the file are other institutions' names, adding up to 3,130 searches a month. It is a yardstick: it measures how many people reach a university through recognition before comparing anything.
69 keywords carry HIGH advertising competition. That is not SEO difficulty, but it is a direct signal of commercial intent: when several institutions bid on a query, it is because it converts.
The volume export includes no position, no competitor and no ranking URL. Publishing a ranking matrix from this file would mean inventing it, so this case does not have one — however good it would look on the page.
07The gap
Without position data, "gap" had to be defined using what the file did carry. It was defined like this: queries where advertising competition is HIGH — someone is already paying for that click — and volume is enough to sustain a page of its own. There are few of them, and that is precisely the news.

None of these keywords passes a thousand searches a month, and every one of them costs between ten and eighteen dollars per click in Ads. That combination — modest volume, very high intent — is exactly the ground where organic wins and paid bleeds. The strategy was ordered from there rather than from the big words: plain "universidad" brings a great many people who are not about to enrol anywhere.
08The turn
Keywords were the signal. Architecture was the strategy.
Halfway through the analysis, the intent mapping stopped producing copy recommendations and started producing a single structural one. Several different queries — the same degree named three ways, in three cities — were ending up competing for different pages of the same site.
The problem was no longer what each page said. It was how many pages were saying the same thing.

09Architecture
The undergraduate listing publishes 16 program URLs for 10 distinct SNIES codes. SNIES is the Ministry of Education's registry: two pages carrying the same code are not two similar programs, they are the same program registered once. 5 URLs repeat a registration that already had a page in another city.

The file did not carry intent either — no volume tool delivers it. It was derived with explicit lexical rules, written into the script that generates the dataset, and it can be recounted. These are the groups that came out of the 493 keywords.

11The framework
The recommendations were delivered as a system across five fronts, not as a task list. A list runs out; a framework survives whoever inherits it.
Crawlability, indexability, URL structure and the real limits of the CMS. No recommendation the platform could not execute was written as though it could.
Titles, meta descriptions, heading hierarchy and per-page relevance, written against the intent each page had to capture.
Content gaps against measured demand — above all online education, the largest group in the file and the least represented on the site.
Program consolidation, internal linking, keyword-to-template mapping and cannibalisation prevention between campuses.
An order of attack by commercial intent and advertising competition, so the first page written is the one that pays back most.
12The platform
Uniciencia's site runs on a Joomla CMS we did not build. That shapes the work from the first page of the report: a recommendation the platform cannot execute is not a recommendation, it is a complaint.
As the conclusions moved from research into structural implementation, some of the changes required deeper modifications to that platform. The engagement concluded after the research, keyword optimisation and strategic recommendation phase, leaving the institution a clear framework to execute when it chooses to.
That is why this case ends in recommendations and not in results. We did not control the full implementation, so there are no ranking, traffic or enrolment improvements we can claim — and presenting them here would be exactly the kind of unbacked figure the research itself refused to produce.

The whole project, in the order it happened. No stage could be skipped: without classifying intent there is no mapping, and without mapping the architecture is just a preference.

One URL per programThe tool's truncations are set aside. The file goes from 102,060 declared searches to 67,160 real ones.
Every keyword receives a theme and an intent through explicit lexical rules. That is what turns a list into groups you can decide something with.
The groups are compared with what the site publishes today. That is where the online-education hole and the surplus of program URLs appear.
Each intent group is assigned to the template that should receive it, with its title, its heading and its reason to exist.
Programs sharing a SNIES registration are recommended as a single national URL, with the documented exception for those that genuinely differ by campus.
The diagram ends where the engagement ended: at a delivered recommendation, not at an executed implementation.

A clearer path from search demand to academic discovery.
The project turned 500 rows of search data into an actionable framework: where demand exists, how much of it asks to study online, which queries carry real commercial intent, and how the site would have to be organised for a prospective student to find the program they are looking for.
SEO is not about ranking pages. It is about understanding demand and building the right paths to capture it. At Uniciencia, our role was to uncover those paths and leave them drawn.
